AI sits inside every part of our process. Research, competitive analysis, market sizing, financial modelling. It compresses the time spent on data collection so we can spend more of the engagement on the thinking that actually matters.

Youth and young adult markets

We work with businesses targeting young consumers across hospitality, consumer brands, digital products and wellness. Our analysts are from the same demographic as our clients' customers. That is not a small thing.

We stay through delivery

We don't hand over a report and disappear. We run monthly check-ins through implementation and tie our success fees to agreed outcomes. If it doesn't work for you, it doesn't work for us.

Scope

We sit down with the decision-maker and define the problem properly. We agree on what success looks like, who is on the team, how long it takes and what it costs.

Consult

An embedded project with regular client updates throughout. AI-powered research, analysis and modelling. It ends with a structured advisory report and a clear set of recommendations.

Execute

We agree on an implementation plan, define the outcome KPIs and confirm the success fee structure. The execution fee becomes payable at this point.

Deliver

Monthly check-ins through implementation. We optimise as results come in. Success fees are paid as agreed KPIs are met.

Three tiers. Zero risk for the client.

Your exposure is capped at the consulting fee. If the work doesn't create value, you've accessed serious strategic analysis at a fraction of what a traditional firm would charge. If it does, we grow together.

Consulting Fee
Payable upfront

Covers team wages, AI tools and Sandstone management across the Scope, Consult and Execute phases. This is how the team gets paid.

Tier 2
Execution Fee
Equal to Consulting Fee · Due within 30 days

Payable when you decide to move into the Deliver phase. It keeps Sandstone alongside you through implementation with ongoing strategic support and monthly check-ins.

Tier 3
Success Fee
Agreed at scoping · Tied to outcomes

A share of the upside that wouldn't exist without the work. Agreed at scoping and tied to specific, measurable outcomes. Everyone stays aligned.
